What is in it

What the forty minutes include

Four parts. The last one arrives in writing, two working days later, and it is yours to keep.

  1. The survey

The instrument itself, worked through with you: your process, your systems, who does what, and the state of your data. The same four every time, so one assessment can be read against another.

  2. Your number

Shipments per person per month, worked out on the call from last month’s shipments and the people in pricing and operations. Most owners do not have it to hand.

  3. The department read

Where agentic AI would apply across pricing, operations, documentation, accounts and new sales — and where it would not. Said in plain words, on your firm, not on a slide.

  4. The reportYours to keep

Everything above written up: what we found, what it would change on the topline, on the cost of running the desk and on what customers feel, and what scaling without hiring would take, in order. Written to be forwarded.

Infinity Logistics · signed reference · May 2026

These are Infinity Logistics’ numbers, not an average and not a forecast for your firm. One company, one year, one signed reference. They are here because your report has to be measured against something real — and if the distance from your own operation is short, the report says so.

Is this for me?

Who this is for

You are asked to take on more business without adding people. Nobody can tell you what AI is worth to your own firm. There is plenty of AI talk and no straight answer, so the decision keeps getting pushed to next quarter.

Owner or director

You decide, and you want a number of your own before you spend anything.

CEO, COO or CXO

You are asked about AI, and you want a straight read before you put it to the board.

Anyone weighing a vendor

Ours or anybody else's. Half an hour buys you a written answer to weigh them against.

Not for

nobody is excluded by size. This is the front door.

The worry we hear most

Is this a sales call with a nicer name?

No. Forty minutes, nothing to prepare, and a written answer that is allowed to say not yet. Nobody follows up with a pitch. If AI will not help you much this year, that is what the document says.

The number this is about

Shipments per person per month

Every owner is asked how the firm will grow. This one number answers it. Almost nobody has worked it out.

Measured in
Shipments in a month, divided by the people in pricing and operations
What it is
Say you handled 400 shipments last month, and 8 people sit in pricing and operations. Your number is 50 shipments per person.
How to measure it tomorrow morning
Open last month's job list and count the shipments. Write down the names of everyone in pricing and operations. Divide the first number by the second. Ten minutes with a notepad.
Why it matters to you
This is the number that decides whether growth costs you a new salary. If it goes up, more business goes through the same team. If it stays flat, every new customer needs another pair of hands.
What good looks like
One customer we can name quoted 70% more shipments with the same five people. That is Infinity Logistics. Their signed numbers are further down this page.
Also worth counting
Hires per growth step
People you add for every extra 20 enquiries a day

Two more enquiries an hour, and one more desk. That is the trade most firms are stuck with today.

Also worth counting
Quotation TAT
Minutes, from the enquiry landing to the quote going out

TAT is turnaround time. An enquiry lands at 10:00. Your quote goes out at 11:45. That one took 1 hour 45 minutes.

Also worth counting
Quotes won out of 100
Bookings out of every 100 quotes you send

Send 100 quotes and win 35 of them, and your number is 35. A quicker quote usually wins more.

An example, in round numbers
  1. Say you handled 400 shipments last month with 8 people in pricing and operations. That is 50 shipments per person.
  2. Where the rate can be fetched without waiting on a person, the same quote goes out in 10 to 15 minutes. Your people approve instead of type.
  3. So the question is simple. Do the next 20 enquiries a day need another hire, or not? Half an hour works that out in your numbers.

These are round numbers, not yours. The forty minutes exist to do this sum with your shipments, your desks and your modes. Then, when somebody asks what AI is worth to your firm, you have an answer of your own.

What it costs you today

Right now, more enquiries means another hire.

You are asked to grow without growing the payroll. Customers, partners, your own people and your board all ask what AI changes for you. You have no number of your own to answer with. Here is what that costs.

Growth costs you a hire every time

Enquiries go up. The only lever most firms have is hiring. So the team grows at the same speed as the business, and the margin stays where it was.

What it costs you
Growth that needs a new hire at every step is growth that stalls.
One quote eats one to two hours

Read the email. Open the attachments. Ask for the missing weight. Check the rates. Work the margin. Write the reply. By hand, that is one to two hours of somebody's day.

What it costs you
Ten enquiries a day is ten to twenty hours of desk time.
The first quote usually wins

Your customer sent the same enquiry to three or four forwarders at once. The one who comes back first with a sensible price usually gets the booking.

What it costs you
Every hour your quote waits is an hour a rival can use.
You are asked for a number you do not have

Customers ask what AI you use. Partners ask. Your own people ask. Every week somebody sends you a pitch. You have nothing of your own to answer with.

What it costs you
A decision you cannot weigh does not get made. It gets pushed to next quarter.
What AI changes for you

Four things that move when the fetching and typing is done for you

Four things move when the fetching and the typing are done for you. Your number, shipments per person, sits under all four. Where a number is needed it is Infinity Logistics' signed number, not ours.

Topline

A faster quote usually wins, so the same enquiries turn into more shipments per person. At Infinity Logistics, the win rate rose from 35% to 73%.

Bottomline

Fewer hands per shipment and fewer mistakes keep more of the margin. At Infinity Logistics, the quotation error rate fell from 67% to under 5%.

Opex

Growth stops needing a hire at every step. Infinity Logistics quoted 70% more shipments with the same five-person team, comparing Q4 2024 with Q4 2025.

Customer experience

Your customer waits minutes, not hours. Answers “where is my cargo?” on the customer’s own thread, from carrier status, for approval. Updates go out before they ask.

What you will learn

By the end, you can do these things

  1. Hold a written assessment of your own operation: process, systems, roles and data.
  2. Say where agentic AI would apply in your business, department by department, and where it would not.
  3. Know what taking on more work without adding people would take, and in what order.
  4. Put a case to a co-owner or a board without anybody having to take a vendor's word for it.
  5. Know your shipments per person, and what would move it.
  6. Tell an add-on from an AI-native system with three questions.
You leave with
An assessment report, not a proposal

Your operation as we found it: the process, the systems, who does what, and the state of your data. Then, department by department, where agentic AI would apply and what it would change — on the topline, on the cost of running the desk, and on what your customers feel. Then what taking on more work without adding people would take, and in what order. Where it would not help, it says so.

  • Your operation written down: the process, the systems, the roles and the data
  • Where agentic AI would apply, department by department, and where it would not
  • What handling more work without adding people would take, in order
  • Your shipments per person a month, even if you did not know it this morning
  • One customer's signed numbers, named, to weigh any vendor against, including us

Meant to reachYour co-owner, your board, your head of operations. It is written to be forwarded. Sent within two working days of the call.

The rules
  • The session is about your work, not our slides. You will see FreighAI, because that is the thing you are putting your hands on, and at the end we will tell you plainly what is free and what is paid. Nobody is obliged to buy anything.
  • No preparation is asked of you. That is deliberate.
  • Your numbers stay yours. They are never published or shown to anyone else.
  • One to one means one company at a time, not one person. Bring anyone else from your firm who should be there, as long as this is the right programme for their job. You are never in a room with another company.
  • You get your own space in FreighAI, with a slice of your own work in it, and a person walking you through it. Not a recorded demo and not somebody else's sample data.
  • We are a small team and every session is run by a person, on your own work. So we read each application and talk to you first. It is not about keeping people out. It is about not wasting your morning on something that was never going to fit.
  • Your team approves. They do not compose, forward, file or chase. The reply goes out in their name. That is true of the product, and true here. You decide.

Where the risk is

The risks, named, and what counters each one

CounterAsk where the data lives, who can see it, and whether it trains anything for anyone else. Your numbers here are never published or shown to another firm.

Dependence

You stop one day, and you cannot get your own data out.

CounterAsk for the export before you sign anything. Keep your TMS for the records. FreighAI runs the work around them.

Buying wrong

CounterWork out your shipments per person this month, with a notepad. Then decide with a number in front of you, not a feeling.

Human in the loop

Who is in control

The worry we hear most: what if the AI misbehaves, and do I have any control? Here is the honest answer, part by part.

What always waits for a person?

Every message a customer sees waits for a person. The agent does the work, creates a task, and notifies the person to sign it off. Quotes, counter-offers, tracking answers, anything a customer reads.

What can the person do at the sign-off?

At the sign-off, the person can edit the message, approve it, or reject it. It is an editable panel, and that is the point of it. Every version of a quote is kept, and the line that changed is shown.

Whose name goes on it?

An approved message goes out in the person’s own name, with their own signature, from their own email. No customer ever sees that AI works behind it.

What runs on its own, and under whose rules?

Autonomy is set per task type: supervised, where a person signs, or automatic. Every message a customer sees is locked to supervised. Chasers, reminders, tracking checks and quote expiry can be set to run on their own. The rules and timing for chasers and reminders are set by the head of operations or an admin. Quote expiry rules are set by the pricing executive. Chasers and reminders can be switched off for one customer or one lane.

Who decides who may approve what?

Role-based access control: the admin decides who can see, edit and approve what, role by role. A junior desk can be allowed to draft and not to send.

So what does 85% mean?

The 85% is effort taken out of the cycle: the reading, fetching, drafting and chasing. A person still signs every customer-facing message.

What is not there yet?

There is no pause switch yet for one customer, one lane or the whole company. Today the person at the sign-off is that control: nothing a customer sees goes out without a person. Such cases are the exception. There is no automatic margin floor yet. Today it is the staff’s job at the sign-off to keep a quote above the margin. Automatic floors are planned.

Add-on or AI-native

How to tell an old system with AI buttons from a system built around the work

Most systems you will be shown are older systems with AI buttons added. A few are built around the work itself. Three questions tell them apart, and you can ask them in any demo, ours included.

Does it act, or only answer

Add-onIt answers a question you typed into a chat box. The work is still yours.

AI-nativeWorks out what each email is and what it needs, then takes the action that message calls for. Chasing, tracking checks, quote expiry and follow-ups run on their own. Nobody has to remember.

Who approves

Add-onNobody, or everybody. Ask whose name the last reply went out in.

AI-nativeYour team approves. They do not compose, forward, file or chase. The reply goes out in their name. It waits with a named person, beside the original conversation.

What happens between desks

Add-onForward, copy, re-type. Ask how a won quote becomes a job.

AI-nativeWork passes from pricing to operations to accounts with the email and everything it found attached. Nobody forwards it, re-keys it or asks for an update. A won quote becomes a job on its own, fully filled in.

What other forwarders do with it

Real companies, real work, with the source beside each one

One customer so far, named, with numbers they signed. More go on this list as case studies are signed.

  • Infinity Logistics

Infinity Logistics quoted 70% more shipments with the same five-person team, comparing Q4 2024 with Q4 2025. At Infinity Logistics, the win rate rose from 35% to 73%.

  • C.H. Robinson

More than 30 AI agents read emailed quote and capacity requests, price the quote, process the order, classify the freight and set the appointment. Stated result: "delivers customer-specific price quotes in just 32 seconds"; "5,500 truckload orders per day", "saving 600 hours of labor daily"; "Instead of waiting up to four hours for a person to get to their shipment in an email queue, over 5,200 customers are getting their loads accepted in under 90 seconds".

  • Aramex

Conversational AI on WhatsApp and chat handles routine tracking and support questions in more than 65 countries. Stated result: "Aramex has automated 90% of cases and saved over a million agent hours annually" (the vendor's release). The number comes from the vendor, not from the company.

  • Navia Freight

AI reads supplier invoices and posts them in accounts payable. Stated result: "Approximately 75% of invoices were processed automatically"; "35% of invoices required no human touch, while another 40% needed only minimal input" (the vendor's case study). The number comes from the vendor, not from the company.

What stops people

Eight reasons owners put this off, and what the half hour does about each one.

These are the things owners and directors say to us, in their own words. None of them is silly. Each one shaped how the half hour is built.

  • Is this worth forty minutes of my time, or is it a sales call?

HereIt is not a pitch. You get plain questions about your own firm, and a short written answer a few days later. If AI is not worth your time this year, the document says exactly that.

  • I do not actually know my enquiry volume or my turnaround. I will look unprepared.

HereMost owners do not know either. That is why nothing is asked of you beforehand. Working the number out is the first thing we do, and it is the most useful line you get back.

  • I do not understand AI well enough to have this conversation.

HereYou do not need to. The subject is shipments, desks and quotes. That is your subject, not ours. There is no question in the half hour you cannot answer about your own firm.

  • If it says we are behind, that is embarrassing in front of my partners.

HereNobody else from your firm is on the call. Your numbers are never published or shown to anyone. You decide whether your co-owner, your board or your ops head ever sees the document.

  • Anything I start will disturb a business that is working.

HereNothing changes because you had a conversation. No software is touched, and your desks run exactly as they do today. If you ever went further, there is one screen to get used to, not a new way of working: Your team approves every reply before it sends.

  • What will I be asked to commit to at the end?

HereNothing. No contract, no trial, no follow-up call unless you ask for one. It ends with a written recommendation you are free to ignore. It is allowed to say not yet, and to say what would have to be true first.

  • What does the product cost?

HerePrice never comes up in the forty minutes. Nobody raises it. If you want it, that is a separate conversation you ask for afterwards, on your own timing. The whole thing is free and stays free.

  • I have been pitched to death. Every week somebody sells me AI.

HereThen judge this by what leaves with you. One customer's signed numbers, named. And a short answer in your own numbers, written to be forwarded to a co-owner or the board.

How it runs

How the assessment works: five steps

The same five steps every time, so one assessment can be read against another. You can do the first three yourself the next morning, with a notepad.

  1. 01
    Count what comes in

How many enquiries land in a day, and in which modes: air, ocean, road, express. Rough numbers from memory are fine. If you do not know, we work it out together.

  2. 02
    Count who handles them

The people in pricing and operations. Divide last month's shipments by that number. Now you have your shipments per person, and a baseline to grow from.

  3. 03
    Follow the hours

Which desks touch an enquiry, and where it waits. For a rate. For a missing weight. For somebody senior to look at it. The work is minutes. The waiting is hours.

  4. 04
    Split fetching from judging

Which steps need a decision, and which are only fetching, copying and typing? The second kind can be done for you. The first kind stays with your people.

  5. 05
    Write the recommendation

One short document you can forward. Start here. Leave that alone for now. What would have to be true first. It is allowed to say not yet.

The call, minute by minute

What happens on the call, in order. No pitch. Nothing to prepare.

  1. 0 to 8
    The business

Your modes, your lanes, the customers you serve, and where the next year of growth is meant to come from.

  2. 8 to 16
    The desks and the people

Who does what across pricing, operations, documentation and accounts, and which role carries which step of a shipment.

  3. 16 to 24
The systems, and the data in them

What you run today and what it does not do. Then where your rates, your customer history and your partner prices actually live, and how much of it is in somebody's head or a spreadsheet. This is the part that decides what is possible.

  4. 24 to 32
    The numbers

Shipments last month, enquiries a day, shipments per person, and where the hours go between the enquiry landing and the quote going out.

  5. 32 to 40
How we turn that into the report

How the impact is worked out from your own answers, what the report covers department by department, and who at your firm it is written for.

Before, during and after
Before
  1. You apply: your firm size, your enquiries a day if you know it, your role, and the one thing you want to see change. Ten minutes at most.
  2. A person reads it and calls you. If this is the wrong programme for your role we say so and point you at the right one.
  3. Nothing to prepare. No deck, no data pull, nobody else from your firm.
During
  1. Forty minutes, one to one, online, with Saurabh or Chinmay. Your shipments per person worked out with you, then where the hours go.
  2. Then your own space in FreighAI, with a slice of your own work loaded into it. Your enquiries, not a demo file.
  3. One of our people drives it with you, step by step, until you can drive it yourself. You can stop us and argue at any point.
After
  1. Your written answer by email within two working days.
  2. Forward it to your co-owner, your board or your head of operations, or keep it to yourself.
  3. Take it further or not. If you want a next step, it is another programme, not a contract.
What you will see on the call

For a few minutes we put one enquiry on screen, our side, because you cannot judge the idea without seeing the work. Three steps, as they run today and with the fetching and typing done for you.

It lands

TodaySomebody spots it in a shared mailbox, opens the attachments and works out what is being asked.

On the toolWorks out what each email is and what it needs, then takes the action that message calls for. Reads PDF, Excel, Word, forwarded email, WhatsApp messages, photos and scans.

The price

TodayRate cards, two portals, a phone call to an agent, a spreadsheet for the margin. An hour of somebody's day goes here.

On the toolPulls your rate cards, checks the carrier, looks up the customer’s history, reads the shipment status, and talks to your TMS or accounting system. Emails all your agents for a lane in one go, with the route and charge lines filled in, then chases the ones who do not reply.

The reply

TodayWritten from scratch, then checked by you or somebody senior when there is a gap in the day.

On the toolDrafted and margin checked, waiting in front of the right person. Your team approves every reply before it sends. It goes out in their name.

85% of quotes are processed end-to-end by AI; the remaining 15% route to your team. That 15% is the judgement calls. They are the part of the job worth keeping.

Questions people ask

Before you sign up

01

What is shipments per person per month?

The shipments you handled last month, divided by the people in pricing and operations. Say 400 shipments and 8 people. That is 50 each. It is the number that decides whether growth costs you a new hire.

02

Is this a sales call?

No. It is forty minutes of questions about your firm, and a written answer. Nobody pitches. If you want to go further afterwards, the next step is another programme, not a contract.

03

What does TAT mean?

Turnaround time. Here it is the time from a customer's enquiry landing in your inbox to your quote leaving it. Forwarders use the short form, so we do too.

04

I do not know my numbers. Is that a problem?

No, and you are not unusual. Working them out is the first part of the half hour, and it is often the most useful line in the document you get back.

05

What if my numbers are small?

Then the answer says so, and says what would have to change before AI is worth your time. A report that only ever says buy now would not be worth reading.

06

What does the product cost?

Price does not come up on the call. If you want it, that is a separate conversation you ask for afterwards. The half hour is free either way.

07

Who sees my numbers?

The two people who run the assessment, and you. They are never published, never shown to another firm, and deleted if you ask.

08

Do you have a result I can look at?

Infinity Logistics quoted 70% more shipments with the same five-person team, comparing Q4 2024 with Q4 2025. At Infinity Logistics, average response time fell from more than 60 minutes to about 15 minutes, and the win rate rose from 35% to 73%. That is one customer's signed result, named, not a promise about yours. The half hour exists so that you end up with a figure of your own.

09

What does FreighAI actually do, in one line?

Every email your company receives is read, understood and turned into a task for the right person, with the answer already drafted. Your team approves. Nobody lives in the inbox any more.
