Cross trade shipment software for cargo that never reaches you
Your desk arranges it. Two overseas agents run it. A carrier holds the documents. FreighAI takes over the email that holds all of that together.
Every email your company receives is read, understood and turned into a task for the right person, with the answer already drafted. Your team approves. Nobody lives in the inbox any more.
The first workflow here is the agent RFQ, scoped with your team.

Pls quote for shipment as below. Confirmed pkg dims attached, IEC docs to follow…
- 01A cross-trade file has no leg in your own country. A supplier loads in one foreign country, a buyer receives in another, and your desk sits in a third.
- 02Every price on that lane belongs to somebody else. One agent quotes the export side, another quotes the import side, and neither answers on your clock.
- 03The documents are issued twice. A switch bill of lading is a second, replacement set of originals, and the first full set has to come back first.
- 04Your team approves. They do not compose, forward, file or chase. The reply goes out in their name.
- 05FreighAI signs nothing and issues nothing. It runs the correspondence around all of it, and discovery decides which mailboxes it reads and which agents it may write to.
Nobody in your office has seen the cargo
Conqueror Freight Network puts the definition plainly. Cross-trade is a shipment where the forwarder arranges transport between an origin country and a destination country, neither of which is the forwarder’s own base of operations. A supplier loads in one place, a buyer receives in another, and your desk sits in a third and arranges it all by email.
So there is no office at either end, and you are not going to open one. The same explainer says why. No single forwarder can be strong everywhere, so the desk works through a vetted, financially secure partner already active in each market, who handles the local customs and compliance. That partner is not your overflow. Here the partner is the operation.
That decides how a price gets made. On a lane out of your own country you have contract rates to price from. On this one you hold nothing. One agent quotes the pick-up, the export clearance and the origin charges. The other quotes the import clearance and the delivery. Two people, in two time zones, and a customer who wants a number today.
One enquiry on one third-country lane is never one email. It is at least five:
- the RFQ to the origin agent, and the reminder when it goes quiet,
- the RFQ to the destination agent, in another currency,
- a question back about the commodity or the packing,
- the customer asking whether you have a number yet, and
- the quote itself, once both halves land.
Win it and the document work begins. Your supplier must not appear on the paperwork your buyer reads, so the file carries a second set of originals. Trade Finance Global describes a switch bill of lading as a document issued in replacement of the original, which still accurately represents what is contained within the shipment. The shipper, the notification party, the consignee and the general description of the cargo may change. The ports, the quantities and the weight may not.
The first set has to come back before the second exists. Maersk’s public support page states the condition in one line. Once you confirm that the old set has been cancelled, destroyed or made void, the change can be processed. Hapag-Lloyd’s published letter of indemnity is what a requester signs to get there. It asks you to surrender the full first set of original bills of lading, to indemnify the carrier against any liability, loss, damage or expense it may sustain by reason of switching them, and to release it for any disclosure of the original shipper’s details.
Nothing about that thread is unusual. Hapag-Lloyd’s own request form asks for the original bill of lading number and then, side by side, the current and the new shipper, consignee, notify party, bill of lading text and payment terms. Only sales or letter of credit reference numbers may be amended in the text, and the indemnity is a required attachment. Every field is a question somebody answers by email, and the switch cannot be processed until they are all answered.
Behind the buyer there is often a bank you never speak to. Where your customer books the deal as an Indian merchanting trade transaction, the Reserve Bank of India routes the entire trade through the same authorised dealer bank, which verifies the invoices, the packing lists, the transport documents and the insurance documents. None of that is your obligation. All of it reaches your desk as a document request with a date on it.
A file you cannot see, on rates you do not own, against documents you do not issue. Each of those is an email thread, and the file stops the day one goes quiet.
What changes when FreighAI runs the agent mail
The first workflow here is not a quote you can price yourself. It is the two agent RFQs, and the chase behind them.
FreighAI takes over the inbox. It watches every company mailbox, pricing, operations, tracking and accounts, and follows each conversation from start to finish, not one message at a time. It works out what each email is and what it needs. It writes the reply, creates the task, and puts it in front of the right person in the right department. That person reads it beside the original conversation and approves. They do not compose, forward, file or chase. The reply goes out in their name. The follow-ups happen on their own.
An enquiry for a lane you do not hold is still an enquiry. FreighAI works out what each email is and what it needs, then takes the action that message calls for. It spots what is missing in an enquiry and drafts the email asking for it. Then comes the part that decides your week. FreighAI emails all your agents for a lane in one go, with the route and charge lines filled in, then chases the ones who do not reply. Both ends go out together, and whoever has not answered is chased.
Where a lane has to be priced by another agent or over the phone, the wait belongs to whoever is answering — not to the software. FreighAI still writes the RFQ, chases the reply, and turns whatever comes back into a priced, margin-checked quote the moment it lands. There is no rate card here to fall back on and no carrier account to read. The honest promise is not a faster answer, but an RFQ that leaves the moment the enquiry lands and a chase that never forgets.
FreighAI suggests a price from what that customer paid on that lane before, within your margin rules. On a triangle lane that matters more than usual, because the last quote you gave on that pair is the closest benchmark your desk owns.
The switch thread is the same machinery pointed at a different form. FreighAI reads PDF, Excel, Word, forwarded email, WhatsApp messages, photos and scans. A carrier’s question about a missing switch consignee is read like any other email and put in front of the person who owns that file. Follow-ups, chasers and reminders happen on their own, on the same conversation. FreighAI does not request the switch, sign the indemnity or issue anything.
The document pack a bank asks for is a collection job, not a judgement. The invoice, the packing list, the transport document and the insurance document arrive from two agents at different hours. Each is filed as it lands, and what has not come is asked for and chased. Which pack, and who submits it, stays your customer’s decision.
FreighAI answers “where is my cargo?” on the customer’s own thread, from carrier status, for approval. That matters more here than anywhere, because your customer cannot see either end and neither can you. Work passes from pricing to operations to accounts with the email and everything it found attached. Nobody forwards it, re-keys it or asks for an update. Here that is pricing to documentation to accounts.
Your people work in FreighAI. Not in the inbox. Not in five browser tabs.

The carrier’s question is already a task
FreighAI works out what each email is and what it needs, then takes the action that message calls for. It writes the reply, creates the task, and puts it in front of the right person in the right department, beside the original conversation.

Which parts of FreighAI would a cross-trade desk use first?
Start with the mail that goes to two agents, because that is where the waiting is.
Quotation Agent
Relevant when no price on the lane is yours and both halves have to be asked for. FreighAI emails all your agents for a lane in one go, with the route and charge lines filled in, then chases the ones who do not reply. It suggests a price from what that customer paid on that lane before, within your margin rules.
Booking and Job Orders Agent
Relevant when a won enquiry has to become a file with two agents, a carrier and a customer on it. A won quote becomes a job on its own, fully filled in. What then moves into the system you keep records in is decided in scope.
Tracking Agent
Relevant when the only way to answer “where is it” is to ask somebody in another time zone. FreighAI answers “where is my cargo?” on the customer’s own thread, from carrier status, for approval.
Invoice Reconciliation
Relevant when both agents and the carrier bill you for parts of the same file. FreighAI reads a carrier bill and matches every airway bill back to its job, checking line by line before it is booked.
What every workflow shares
Whichever chase you start with, the same engine handles the rest. FreighAI watches every company mailbox, pricing, operations, tracking and accounts, and follows each conversation from start to finish. Chasing, tracking checks, quote expiry and follow-ups run on their own. Nobody has to remember.
Start with the agent RFQ, because until both halves come back there is nothing to quote.
What stays with your agents and the carrier, what FreighAI adds and what must be scoped
A discovery structure for a third-country desk, not a connector specification.
| Area | Stays with your agents, the carrier and the bank | FreighAI adds | Decision required |
|---|---|---|---|
| The operation at both ends | Pick-up, export clearance, import clearance and delivery are performed by the partner you appoint in each market, who handles the local customs and compliance there | Runs the correspondence with both: the RFQ, the chase, the questions back and the invoice at the close | Which agents may FreighAI write to, and in whose name does that mail go out? |
| The price on the lane | Every charge is quoted by somebody else. Nothing here can be fetched by a system, and no rate comes from anywhere but a person | Writes both RFQs the moment the enquiry lands, chases both, and builds the quote when the second arrives | Which lanes have a standing agent, and which need a fresh RFQ every time? |
| Bills of lading and the switch | Issuing, surrendering, cancelling and releasing bills of lading is the carrier’s act, on the carrier’s own form | Nothing. FreighAI does not request, issue or approve a switch. It reads the carrier’s questions and keeps the thread moving | Who owns a switch request at your desk, and what may be drafted before they see it? |
| The letter of indemnity | The undertaking is your own company’s legal signature, given to the carrier, with its own governing law | Nothing. It is named on the task and attached to the file. It is never drafted and never sent | Who signs it, and who has to see the whole file before they do? |
| Customs at either end | The declaration in the origin country and the one in the destination country belong to the local agent or broker | Carries the documents and the questions between you and whoever is filing, on one conversation | What does each agent need from you on a normal file, and by when? |
| The bank and the money | The submission to the authorised dealer bank, the financing and the settlement stay with your customer and their bank | Collects the invoice, packing list, transport document and insurance document against the file, and chases what has not arrived | Which documents may FreighAI collect, and who submits the pack? |

Read the second column first. Nothing moves out of it because software arrived, and every line in the fourth is a conversation to have, not a setting to switch on.
Where does FreighAI sit on a third-country file?
A cross-trade file is four conversations and one record. The conversations are with people who do not work for you. The record is already yours.
Keep your TMS for the records. FreighAI runs the work around them. FreighAI is an AI-first freight operations platform that can run standalone or work alongside an existing TMS or ERP. It does not require a forced replacement.
Read it left to right. Everything on the left arrives as email, from an agent, a carrier or a customer, and none of it is in your building. Everything on the right is already yours. FreighAI never stands between you and an agent you chose.
- The job and its references
- The quote your pricer approved
- The agent and carrier invoices
- The archive you keep
FreighAI works the four threads on the left. Your records stay on the right.
Which workflow should a cross-trade desk start with?
We scope the first workflow, integration requirements and implementation plan with your team. Here the honest first candidate is the agent RFQ, because it holds the most waiting and has the clearest finish line. Five questions get answered before anybody talks about a date.
| Question | What a good answer sounds like |
|---|---|
| What starts it? | An enquiry for a lane between two countries you do not operate in, in a mailbox you can name. |
| What does it produce? | A priced quote built from both agent replies, on one conversation, with every chase attached. |
| Who approves? | The pricer who owns that customer, before anything leaves in their name. |
| What stays yours? | The agent relationship, the carrier’s documents, the indemnity and the bank submission. |
| How will you judge it? | Hours from enquiry to both RFQs going out, and how many enquiries still wait on one agent at close of business. |

The objections we hear most
Will it email our agents without us seeing it?
Your team approves every reply before it sends. The mail goes out in the name of the person who owns that file. Which agents may be written to is agreed before anything is connected.
Can FreighAI request or approve a switch bill of lading?
No, and no page on this site claims it can. Issuing, surrendering, cancelling and releasing bills of lading are the carrier’s acts, on the carrier’s own form. FreighAI reads the carrier’s questions, drafts the answers and chases what is outstanding. If a demonstration implies more, stop it there.
Who decides whether a switch is proper in the first place?
Your desk does, and it should stay that way. A switch bill still has to represent the shipment accurately, and it cannot be released until the terms of the first transaction have been legally satisfied. FreighAI drafts, asks and chases. A person on your side decides.
We are the agent on somebody else’s cross trade, not the principal.
The correspondence has the same shape either way, and the boundary above does not move. FIATA’s Model Rules cover the basis of liability, exclusions and monetary limits for forwarders, including whether the forwarder acted as the shipper’s agent or as contractual carrier. Your contracts and your insurer answer that, never software.
Do you file customs at either end for us?
No. The declaration in the origin country and the one in the destination country belong to the local agent or broker licensed to make it. What FreighAI carries is the document and the question between you and them.
Our agents quote in three currencies and we settle between ourselves.
This page claims nothing about currency handling or settlement between agents, because nothing we can point at establishes it. Bring one real settlement thread to scoping and we will say which part is correspondence and which belongs in your accounting system.
Common questions
What is a cross trade shipment?
A shipment where the forwarder arranges transport between an origin country and a destination country, neither of which is the forwarder’s own base of operations. It is also called a third-country or triangle shipment, and where the buyer must not see the supplier it routinely carries a switch bill of lading.
Is FreighAI cross trade shipment software?
It is the email, document and chasing layer around a third-country file. It does not price the lane, because nobody at your desk does either, and it does not issue documents, because the carrier does. It takes over every conversation those two facts create.
How quickly can we quote a third-country lane?
As quickly as your two agents answer. No software can promise otherwise on a lane nobody at your desk holds a rate for. What changes is that both RFQs leave immediately and the quote is built the moment the second reply lands.
We also move ocean freight out of our own country. Is this the right page?
Read this one for the third-country files, then the ocean page for the lanes you hold yourself. Those pages own contract rates, allotments and the shipping instruction. This one owns the two-agent file and the second document set.
Our customer runs the deal as a merchanting trade. Does that change what you do?
It changes what lands on your desk, not what FreighAI does. Where the Indian rules apply, the trade routes through one authorised dealer bank, which verifies the invoice, the packing list, the transport document and the insurance document. That reaches you as a document request. FreighAI collects and chases it.

Switch fees, response deadlines and cut-off windows are deliberately not repeated. They differ by carrier, trade and port, and belong in the carrier’s own current instructions. Currency handling and settlement between agents are not claimed on this page.

Send us one real cross-trade thread from last week, with both RFQs and the silence still attached. We will show you the mail FreighAI would have sent, the chases it would have run, where your pricer approves, and which steps stay with your agents.
